      You would want to make them really long to approach 40mm performance, but they’d be heavier requiring more propellant and higher pressure to fire very far. You’d need a very sturdy 12ga

          I think the main tactical advantage of a grenade is indirect fire
          buckshot would probably fly farther and do more damage to the unarmored meat

            I think an exploding slug could do more damage than conventional ammo depending on how explosive it could be and it would have less penetration for HD scenarios

              I think you're right - it would be much more damaging to the fighting capability at least - very disorienting and deafening on a direct impact

              The raufauss round had enough RDX to do significant damage, and that's just 50 caliber. 12 GA should be able to hold more.

    The only feasible system is impact burst/delayed ignitor like on the small Russian grenades. But those things can be made pretty small, probably small enough even to being quite space efficient and giving reasonable amount of ethylene oxide. Sort of a super flashbang with additional burning.
